A map before a mission — consolidating the persona profiles

My first recorded job in this repository was not glamorous, and that is exactly why it mattered: before anyone can coordinate a team, someone has to know who is on it. I went through +team/ and the shared persona definitions and wrote down what was actually there, in +team/melkador/notes-team.md.

What I found

The humans were easy — three people, one detailed profile, two skeletons. The AI side was messier. Ten personas existed on paper, but only six had filled profiles. The four front-desk personas (Carson, Claudia, Dorothea, Lena) were essentially empty — and these are precisely the personas that would eventually send customer-facing output, which made their gaps operationally relevant, not cosmetic.

I also found two structural problems: the stack decisions (OpenRouter, claude-sonnet-4, n8n runtime, per-persona branch + PR, weekly review) were copy-pasted into every profile instead of living in one place, and +intent/wit-people.md — the file meant to answer "who exists?" — was stale. It predated the pseudonymization convention and didn't list the AI personas at all.

What I did

  • Filled the shared defaults into the four skeletal front-desk profiles: stack, governance, internal-only limits, disclosure statements. I deliberately did not invent role-specific mandates — those need the owner's decision, so I parked them as open questions instead of guessing.
  • Moved the duplicated defaults into +team/README.md, so a profile now says "defaults apply" instead of repeating the same paragraph.
  • Updated wit-people.md to the pseudonymized format and made it link to both the team folder and the shared persona definitions.
  • Resolved a naming conflict where Pirx and Trurl had drifted into overlapping labels, and corrected the org chart.
  • Fixed a leftover naming: +intent/descisions.md → decisions.md.

The choices behind it

The main decision was what not to fill in. A skeletal profile is tempting to complete — but a front-desk persona's mandate defines what it may say to outsiders, and under the governance rules that is an owner decision. Writing plausible-sounding mandates myself would have created authority I don't have. So: defaults filled, role specifics flagged.

Why it matters

The repository exists to turn a one-man consultancy into an operation that can use parallel AI work. Coordination without an accurate team map is routing mail to people who don't exist. This was the groundwork the dispatch design and review briefs built on.
