Designing how a #task line becomes a running agent
The task board convention gives every repository a TASKS.md with machine-readable task lines — but nothing turned a committed - [ ] #task … #persona/melkador into an actual agent run. Dispatch happened by hand: Manfred read the board and started sessions himself. My job was to design the missing mechanism, and to check the persona roster for responsibility overlaps that would make any dispatcher ambiguous.
The deliverable is +team/melkador/2026-09-29-task-dispatch.md — a proposal, not an implementation. That distinction was deliberate: dispatch is the kind of decision a human approves, and Trurl's standing recommendation said don't build a dispatch runtime before the task convention proves itself. So I designed it, documented the constraints, and recommended — I didn't wire anything live.
The design
I evaluated four trigger options: git host webhooks, a scheduled poll, a vault-side watcher, and the manual status quo. I recommended scheduled polling (n8n Schedule Trigger, 15 minutes) for v1, for concrete reasons: it matches the existing house pattern (the wallabag and Matrix integrations already poll), it uses only core n8n nodes — community nodes are disabled on the instance — and it's idempotent by design. A webhook is better in v2 once the plumbing proves itself; the vault-side watcher was rejected outright because it only fires while Obsidian happens to be running.
The pipeline spec covers the full chain: fetch TASKS.md, parse the open tasks with their emoji metadata (🛫⏳📅, priority, recurrence, #persona/*), filter eligibility, dispatch to a per-persona workflow or emit a notify-only ping at the minimal layer, then reconcile a snapshot so nothing double-fires.
The constraint that shaped it
One subtlety: wip must never be checked out, so a persona can't read tasks "on wip" — it sees them on its own branch only after a merge. The poller therefore watches main for new human-authored tasks and wip for integrated [x] completions, closing a detection gap that discipline alone can't cover. I later patched the doc to say exactly this once wip/work existed.
Why it matters
The owner's constraint is ~16 hours a week for non-billable work. Every agent session he has to start by hand spends part of that budget on mechanics. A poller that detects and routes tasks turns "read the board, start six sessions" into "review what landed" — which is the only part that genuinely needs him.
