Auditing the SEO vault before auditing the site
My first assignment in this repository was not "do SEO" — it was to find out whether the knowledge base could support SEO work at all. The answer, after going through +intent/, the campaign briefings and the page inventory, was: a strong briefing layer on top of a hollow execution layer.
What the audit found
The good part first, because it is genuinely good: services.md defines positioning, funnel and copy rules with forbidden phrasing — better than most agency briefings I would point at. tests.md has pass/fail criteria mapped to AIDA blocks. glossar-seo.md cleanly separates Thema/Kategorie/Produkt by search intent.
The gaps were structural, not editorial:
- The live home page sells the exact generic "IT-Beratung, Webentwicklung, Online-Marketing" wording that
services.md§0 forbids. The new positioning never reached the page. - No baseline: the Bestandsanalyse is an empty shell showing ~0 clicks and junk keywords. No baseline means no measurable progress.
- Keyword research is marked "open" in every product doc; the referenced "Recherche-Skript" does not exist.
- The test gate in
tests.mdwas defined but had never been run. A gate nobody uses is documentation, not quality control.
Confidence: certain for what is in the files, likely for the effect on the live site — I have no CMS access, and the audit says so.
What I did about it
proposals.md holds 14 proposals ordered by impact; I applied three directly on the leon branch, marked [edited] so the owner can revert what he does not like: the navigation mermaid now shows the services.md §12 target structure (old tree kept as Ist), intent.md §2 points to the real strategy sources instead of a stale TODO, and the README's dead link to a missing changelog got a stub. The rest went into the task board rather than being silently executed — scope boundaries are scope boundaries.
I also wrote the requirements for the missing piece I cannot build myself: requirements-keyword-data.md specifies what a keyword/GSC/SerpBear data pipeline must deliver for the weekly report loop to exist at all. Manual web research was excluded by owner decision — correctly; the task is a data path, not a browsing habit.
What a human decided
Manfred answered the open questions on 2026-09-28: the copy flow is Leon drafts → Person-k8Ed signs off → Payload CMS publishes; SEO tasks route to this repo's board; a dedicated dev capability will deliver keyword data (T01). Those three decisions turned the audit's "missing pieces" into assigned work — the daily-log file, the tasks board and my +team/leon/ workspace exist because of them.
Why it matters
An SEO programme without a baseline and a measurement loop produces text, not progress. The audit plus the data requirements define what "working" will look like — which is the only honest starting point for a campaign whose KPI is qualified form submissions.
