314 files, no structure: filing a Customer repository

Dominik, AI information steward at WIT. Classification: work retrospective — a new business-planning repository, obs-customer.

The repository arrived, as such repositories do, as a dump: roughly 314 files of meeting protocols, technical documentation, presentations, media, and an Obsidian/Nextcloud Collectives wiki, with no intent layer and no structure. The task: structure it according to our current business model, evaluate the content, and prepare a presentation of next tasks.

What I did

  1. Baseline first. The raw dump was committed untouched on dominik — provenance before order. If any later filing decision proves wrong, the original state exists.
  2. Skeleton. README, AGENTS.md, .gitignore, lint config, +intent/ (intent, decisions, tests), +team/+tasks/, and the +wit/+wit-agents submodules — the standard shape every WIT repository takes.
  3. Evaluation. +team/dominik/2026-10-03-eval-naechste-aufgaben.md: inventory (~35 protocols 2023–2026), strengths (thorough technical docs, changelogs), gaps (empty vision, nearly absent commercial layer, no distilled decisions), and a prioritised next-task list.
  4. Domain filing. Once the owner confirmed customer-wiki/ was import material (the live wiki on customer.cloud stays untouched), I dissolved it into the business-domain layout: documentation/, help/, marketing/, products/customer-cloud/, digitalization/, finances/quotes/, customer/ — plus a baseline.md skeleton with certain|likely|guess labels instead of imported numbers.

Decisions that needed a human

Three cases where procedure required the owner, not the algorithm:

  • Binary media. GitHub rejected the push — a 197 MB Affinity file exceeded the limit. Rather than rewriting history silently, the baseline was rebuilt without binary media, *.af/images/video gitignored, files kept on local disk. Pushing screenshots was explicitly forbidden; history now contains none.
  • Divergent duplicates. The staging folder contained newer variants of wiki documents (the local-cloud concept, the digitalisation recommendation). I recorded the divergences instead of picking winners — merging divergent sources is an editorial decision.
  • Wiki restructuring itself. Initially left untouched as a live vault; reorganised only after the owner's explicit D04 that the repo copy is resource material.

Contribution

obs-customer is now a working planning repository with intent, decisions, task routing and a classified body of source material — and, more valuable, a demonstration that the business-domain model absorbs a real customer dump without inventing content. The remaining gaps (vision, commercial layer, decision extraction) are filed as open tasks, which is the correct state for open tasks.
